Communications and Information Technology Company – a case study on system integration/implementation
AliTek Consulting worked with this international communications and information technology company that services government and commercial markets in more than 150 countries. The company has annual revenue of $5.4 billion and 16,000 employees. Alitek was brought onboard the project after a previously failed system implementation attempt due to the complex nature of their business processes and compensation plans.
Given our extensive knowledge of HCM and the particular system that was being implemented, we were able to quickly review the existing requirements, processes and complex plans. We quickly developed a new game plan that would ensure the project was a success. We were able to overcome the challenges and implement the solution on time and on budget.
Below is a short list of challenges and results:
Challenges
- Difficulty with many different, complex salary and incentive plans using disconnected manual processes and systems.
- Previous failed system implementation.
- Requirements included several large customizations including 2 Total comp reports and complex modifications to the total comp worksheet.
- Limited timeline for analysis and implementation.
Outcome
- Reduced total incentive plans and helped streamline salary planning processes.
- The entire process runs faster and more smoothly, salary planning process reduced to less than 2 weeks.
- Implementation was completed on time and on budget.
- Customer was extremely pleased with our quality of work and responsiveness.
Oil and Gas Exploration Company – a case study on business process analysis and design
AliTek worked with an oil and gas exploration and production company with an international focus. They have HR offices in Canada, Australia, Argentina, Scotland, and the US. The compensation plans for this client are divided between Salary, Bonus and Stock Options. The process to calculate and determine the compensation awards were mainly a manual process using spreadsheets to aggregate all of their employee information to determine how to allocate the awards.
Alitek was initially contracted to come in to help maintain this clients HR Comp processes. During the HR Comp process there was an initial interest in how to automate and reorganize the compensation award processes. After the compensation award processes were completed, AliTek was then asked to evaluate and propose options in how to use a Human Capital Management (HCM) system to replace their current manual process.
The evaluation and selection process determined that the best option was to utilize the HCM system for their compensation award processes. Alitek was then engaged to provide the implementation services for the Salary, Bonus, and Stock Option using the HCM suite.
Oil and Gas Exploration and Production Company – a case study on Workforce Planning and Development
Workforce Planning and Development (WFPD) is the process that aligns an organizations human capital with its business strategy. Keeping up with the challenges of today’s changing workforce makes it critical for companies to gain a stronger understanding of their personnel’s competencies, skills, roles and responsibilities.
For one global client, AliTek Consulting helped their IT Department develop a WFPD program to assess and nurture their current skills inventory and prepare themselves to succeed in spite of a rapidly shrinking IT labor market and a quickly retiring ‘baby boomer’ generation.
AliTek Consulting came in after the client had completed a data gathering process and identified over 600 potential skills that impacted their IT staff. AliTek assisted in developing a successful WFPD Process to assess over 450 IT employees on these 600 plus skills.
Some of the critical steps included:
- Aligning the 600+ skills with their eleven current Core Competencies
- Grouping the skills into Skill Areas and Skill Groups so that every employee would not have to assess themselves on all 600 skills if not applicable
- Working with a third party vendor to customize their self-assessment tool to meet the client’s needs
- Developed a Computer Based Training (CBT) tool enabling the client’s employees to quickly and easily learn how to complete the self-assessment
- Facilitating manager training on the WFPD project, the self-assessment tool and how to educate and prepare their team to complete the assessments
- Remotely managing the individual self-assessment process and tracking results
- Compiling the data resulting from the individual self-assessments
- Documenting the resulting data to graphically demonstrate where the client’s strengths and weaknesses fall and identifying critical gaps in skills (both current and future potential)
- Working with IT Leadership Team and HR to tie these results into future Career Development Programs
AliTek Consulting was able to help this client’s IT Department and HR professionals to:
- Prepare for growing retirements
- Identify gaps between current job skills and job roles needed to perform work in the future
- Proactively prepare for attrition
- Link Workforce planning and action planning to the annual performance planning cycle
- Tie human capital to quantifiable revenue
AliTek’s experience in WFPD can help your organization be more proactive rather than reactive, aligning your employee recruitment, development and training activities to your overarching organizational goals. It encourages more effective, productive utilization of your employees and sustains your company’s ability to adapt and adjust your workforce capabilities to meet your current and future business and organizational goals.
